Your AI Agent Has No Badge

"The platform team owns the deployment" is not an answer. It is a shrug with a job title attached.

The analysis

The essay opens with a common scene: twelve agents across finance and operations, and no answer to who is accountable for agent number seven. That, rather than capability or budget, is the prevailing condition of enterprise agentic AI. It proposes four questions simple enough to ask in a corridor: who is it, what does it know, what can it reach, and who is watching right now — Badge, Brief, Barrier, Board.

Badge means verified rather than declared identity, access that expires by default, and a line back to an accountable person that survives agent-to-agent handoffs, with delegated authority always narrower than the authority held. Machine credentials already outnumber people and are routinely orphaned or over-permissioned. Accountability holds regardless of autonomy; the board answers for the machine.

Brief is the business context — definitions, entity relationships, why past decisions went the way they did. The rules that matter most are enacted, not documented. The goal is to read records as evidence of how the business decides, make inferred rules explicit with provenance and confidence, and have a named person confirm them. Inferred rules start as visible, non-blocking advice and become hard constraints only on confirmation; otherwise an informal habit becomes an auditable liability.

Barrier separates what an agent intends from what happens: the agent proposes, something independent decides. A real barrier is independent of the reasoning model, sits on the only route to live systems with no side door of credentials, and fails closed. Board is live oversight scaled to the stakes. Together the four turn a governance slide into an operating control — and they map directly onto the diagnostics boards should commission before granting agents production authority.
